How it works

  1. Set your context: Select your country, industry sector, and company stage. The calculator automatically applies research-backed benchmarks for your location and sector using live FX rates.
  2. Confirm your organisation details: Enter your total headcount, number of managers, and average salary. Pre-filled from ONS, BLS, ABS, or Eurostat benchmarks depending on your country.
  3. Review staff turnover costs: Enter annual leavers and what percentage are avoidable. Choose external (agency) or internal recruitment. The calculator shows total replacement cost per person.
  4. Estimate management friction: Set the percentage of manager capacity lost to people issues — conflict, communication failures, and cultural dysfunction. McKinsey research benchmarks this at 15–30% in dysfunctional environments.
  5. Enter disengagement data: Input how many employees are actively disengaged. The Gallup 2025 global average is 77% non-engaged. The cost uses Gallup's 34% productivity loss benchmark.
  6. Add absence and presenteeism: Enter total absence days and daily cost. A presenteeism multiplier (default 2.5×) accounts for hidden productivity loss from employees who are present but not fully effective.
  7. Include external spend: Add any consultancy or L&D spend related to people and management issues. This is often overlooked but adds significantly to the true cost.
